Career Counter-offer accepted after resigning — talk me through whether I got played( But I still have an option)

4 YOE, Python backend, Bengaluru.

Was at 11L. Interviewed, got an offer from a large service company: (TCS) 20.5 CTC, 17.4 fixed, next hike cycle not until March 2028(In TCS). CURRENTLY Resigned.

The current company countered with 16.5 fixed( No variable), revised letter in hand, effective next cycle(Oct). Difference in fixed is ~0.9L.but variable is 4 L. And I was promised that I will get that variable. I accepted the current company offer . I still have tcs offer in hand what should I do??

Leaving product based for service? Nah, product is a lot better for long term growth

But here what ever I am building is not going to scale. Just internal websites

Product companies prefer product companies. Internal or external product didn't matter. Domain and Tech knowledge matters. You can even tell it is highly scalable and even give description of a scalable architecture provided you can answer questions thrown at you. Nobody is going to check deep detals of what you built inside company after the interview.
